01 · The "Before" Reality

The Tuesday-Morning Mess

Josh was paying Jennifer's agency $5,500 every single month, yet inbound call volume had been dead since February. Because Josh was dealing with a devastating personal tragedy and military TBI fatigue, nobody had noticed that Google had quietly paused their Local Services Ads (LSA) pending an updated master plumber license upload from Brian/Zack - meaning Bay 2 Bay was paying $5,500/month in agency fees for almost zero calls.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

3-Way Operational Crisis Blocking Company Exit: 1. Dead Lead Flow Since February: Paying an outside marketing agency (Jennifer) $5,500/month while the phones stopped ringing because an expired plumbing license document froze their Google LSA account. 2. $62,000 in Uncollected Accounts Receivable in Housecall Pro: Including $31,476 past due and $21,371 over 90 days past due, plus 2,205 unclosed estimates ($18M in phantom pipeline noise) sitting in HCP. 3. No Standardized Pricebook in HCP: Tech RT Lawson was severely underpricing jobs from memory while Zack and Brian priced differently, eroding gross margin right when broker Vince needed clean financials to sell the company.

Stop bleeding $5,500/month to an agency that isn't checking basic account health. Bring Google Ads & LSA management in-house under Operations Manager Andres Pinto, fix the license verification, and run high-intent 24/7 emergency search ads at $33/day - saving $4,500/month ($54,000/year) in immediate cash burn.

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Operations Manager Andres Pinto audited the failing $5,500/month external ad agency (Jennifer), identified the expired trade-license verification blocking Google LSA, and built an in-house Google Ads 24/7 Emergency Plumbing Campaign from scratch on a controlled $33/day (~$1,000/month) budget while taking over the service@ website intake inbox.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

Even getting the updated master plumber license and insurance certificates uploaded to Google LSA required chasing field plumbers Zack and Brian, who were under heavy personal stress (Zack's mother was hospitalized). Andres handled the agency transition tactfully, built the in-house $33/day Google Ads campaign himself so lead flow resumed immediately without waiting on LSA bureaucracy, and took over 100% of the service@ inbox triage.

06 · In Their Own Words

"Phones have basically been dead since February and I was paying Jennifer fifty-five hundred bucks a month while our license was expired on Google... In Housecall Pro we found sixty-two thousand dollars in uncollected invoices - thirty-one thousand past due and twenty-one thousand over ninety days - plus twenty-two hundred open estimates totaling eighteen million dollars that nobody ever closed out."

Mining Historical Housecall Pro Jobs to Build Pricebook v1 & v2 (Stopping Tech Underpricing)

What was built
When field plumbers were too busy to sit down and write a pricebook from scratch, Andres Pinto exported historical completed invoices from Housecall Pro, analyzed actual pricing charged by lead plumbers Zack and Brian Shiver vs. RT Lawson, and built Bay 2 Bay Pricebook v1 & v2 (Base Task + Add-On Guide) paired with the Estimate Preparation & Pricebook Use Playbook.
Before
Plumber RT Lawson was quoting complex plumbing repairs off the top of his head at a fraction of what Master Plumbers Zack and Brian charged, destroying job margins.
Diagnosis
Extract the real historical prices directly from Housecall Pro data, organize them into a simple Base + Add-On Pricebook, and validate it in a single short review with Zack.

Course-Correcting Overcomplicated 19-Page SOPs Into 5-Page Action Playbooks & Attacking $62,000 in AR

What was built
In Sprint 2, Andres initially drafted massive 18-to-19-page Playbooks for intake and estimating. On the Sprint 2 review (2026/09/22), trainer Adriana Marinho and Cole's team flagged that field plumbers and dispatchers will never read a 19-page manual. Andres ruthlessly edited them down into three high-impact 5-to-9-page Playbooks: 1. Customer Intake & Scheduling Preparation Playbook 2. Estimate Preparation & Pricebook Use Playbook 3. Job Completion Quality Check Playbook (preventing unbilled jobs from adding to the $62,000 AR backlog).
