My Supplement Team: Taming the "3% QuickBooks Fee Dodge" & Multi-Channel Billing Chaos

Owner

Edge Operations Manager

EdgeOS Progress
Sprint 1 (Workflow Processes - Approved) & Sprint 2 (Playbooks - Approved)
Tools Used
Trello (Butler), Xactimate, QuickBooks, Zelle / Venmo / ACH, Google Workspace

01 · The "Before" Reality

The Tuesday-Morning Mess

Every time James completed an Xactimate estimate or supplement for a roofing/restoration contractor client, Jeanie sent a QuickBooks invoice. Because contractors refused to pay the 3% QuickBooks credit card/ACH convenience fee, they sent payments outside QuickBooks - via Zelle, Venmo, direct bank wire, or mailed checks - often bundling multiple claims into one transfer with no claim name in the memo. Jeanie spent hours every week cross-referencing bank feeds against Trello cards and texting contractors to figure out which claim had been paid.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

Multi-platform contractor billing & collections chaos - specifically contractors bypassing QuickBooks links to dodge the 3% QuickBooks processing fee by paying randomly via Zelle, Venmo, ACH, or paper checks without matching invoice numbers, combined with unstructured field-inspector handoffs in Trello.

Cole Kline and Operations Manager Natalia Tarquino locked onto unreconciled multi-channel collections as the #1 administrative drain on Jeanie. Instead of forcing contractors to pay the 3% fee (which caused payment delays), they standardized a strict Multi-Channel Payment Reconciliation Playbook where every non-QuickBooks payment is immediately logged against its Trello card ID and QuickBooks invoice within 24 hours.

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Rebuilt the Fulfillment & Billing Workflow in Whimsical/Google Drive and authored the Payment & Reconciliation Playbook covering QuickBooks, Trello, Zelle, Venmo, ACH, and paper checks. Configured Trello Butler rules so moving a card to Submitted to Carrier or Supplement Approved automatically triggers invoice generation and assigns a recurring reconciliation checklist.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

During Sprint 1, the initial Operations Manager (Rafael Recinos) had to be transitioned off the account, and Natalia Tarquino stepped in mid-sprint. Furthermore, when mapping the Trello board, the team realized that Trello Butler automations were firing checklists before the estimator had actually uploaded the final carrier-approved scope PDF. Natalia paused the automation triggers, audited every active Trello column with Jeanie, and re-sequenced the Butler rules so billing tasks only trigger once the Xactimate PDF and carrier settlement dollar amount are attached to the card.

05 · Before vs. After Operational Shift

What changed in the work.

Owner InvolvementJeanie manually hunted down Zelle, Venmo, and check payments across bank statements and texted contractors for claim names.Natalia executes daily payment matching and logs non-QB payments (Zelle/Venmo/ACH) directly into QuickBooks and Trello; Jeanie only approves exceptions.

06 · In Their Own Words

"Trust me, I totally get that, we will figure it all out together. I promise. Like I said, there's been a lot of changes since I've come on board and helping him with these things... there are definitely still some weak points that we have to work through... he's like, 'just text me.' And I'm like, 'If you're on the phone, you can't text me back.'"

Standardizing the Galveston Field Inspector Intake & Trello Handoff

What was built
Mapped the Lead Acquisition & Field Inspection Handoff Workflow for new Galveston, TX field inspector Mark, connecting field photo/measurement capture directly into Trello intake cards and Xactimate estimate queuing.
Before
As James expanded into Galveston, Texas with field inspector Mark, lead intake and inspection photos were arriving via scattered texts and phone calls. James had to stop writing estimates in Xactimate to call Mark and ask for missing roof/interior measurements or adjuster contact details.
Diagnosis
Eliminate incomplete field-to-desk handoffs so James never opens an Xactimate file until 100% of required photos, measurements, and carrier claim numbers are attached to the Trello card.
Rollout friction
Initially, the team tried to document both California and Texas operations in one generic workflow. Natalia separated the Galveston Inspector Intake path from remote contractor-submitted supplements so Mark had a simple, mobile-friendly checklist before leaving a property.

Seamless Operations Manager Transition (Rafael -> Natalia) Without Losing Sprint Momentum

What was built
Executed the EdgeOS Continuity Protocol during Sprint 1, transferring draft workflow diagrams and Trello board credentials from Rafael Recinos to Natalia Tarquino, who completed all three core workflows (Lead Acquisition, Sales, Fulfillment) and the first two execution Playbooks ahead of the Sprint 2 deadline.
Before
In traditional hiring, losing an admin in Week 2 resets onboarding to zero and forces the owner to re-explain every business process from scratch.
Diagnosis
Because EdgeOS requires every discovery call and workflow draft to live inside shared Google Drive folders and structured visual flowcharts from Day 1, Natalia absorbed the business context from the recorded transcripts and existing Trello maps without requiring James and Jeanie to repeat onboarding.
Rollout friction
Natalia noticed that the early Sprint 1 workflow drafts mixed high-level flowchart boxes with granular click-by-click instructions. Following EdgeOS standards, she stripped the click-by-click clutter out of the visual workflow and moved those exact screenshots into the Sprint 2 Playbooks.
