01 · The "Before" Reality

The Tuesday-Morning Mess

Office Manager Jill was acting as the human router for 18 people across 4 states. Even though Apex paid for LEAP CRM, 3 of the 4 city field estimators/PMs refused to upload their scope notes and photos directly into LEAP - instead texting and emailing fragments to Jill, who then had to manually forward them to desk estimator Felix. Worse, when a supplement was needed, field staff sent partial measurements without justification photos, stalling supplements for a full week while Felix chased missing details. Meanwhile, subcontractors waited on down payments because there was no standardized payment request checklist.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

Total Operational Dependency on Owner (Issa) & Office Manager (Jill, "The Human Flux Concentrator") - across 4 cities and 18 team members, 3 out of 4 city field inspectors were bypassing LEAP CRM and texting/emailing inspection photos and measurements directly to Jill, supplement requests were arriving piecemeal causing 1-week estimating stalls, and independent contractors were delayed on down payments because every approval had to route through Jill and Issa.

As recorded on the Sprint Scorecard: "Fulfillment has been prioritized as the primary constraint area due to Apex's operational dependence on Issa and Jill. Improvement efforts now focus on critical information handoffs."

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Mapped the working AS-IS Lead Acquisition, Sales, and Fulfillment Workflows in Draw.io based on live LEAP CRM job inspections (specifically auditing live files Hernandez and Mazur), and built four priority execution documents in Sprint 2 led by Operations Manager Axel Barrientos: 1. Contractor Payment Playbook v0.2 + Contractor Payment Job Aid v0.1 2. Supplement Request Playbook 3. Field Inspection Information for Estimating Playbook (introducing the mandatory 15-minute "Transfer of Brain" call between field inspectors and desk estimator Felix) 4. Approved Job Transfer to Production Playbook.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

On Day 1, owner Issa Name forgot to tell Office Manager Jill that he had hired an Edge Operations Manager! When initial Operations Manager Ashley Portillo messaged Jill on WhatsApp after onboarding, Jill admitted verbatim that "Issa didn't tell me at all - she wasn't aware at all," and Apex didn't even have a central team communication roster (Issa handled Texas contacts on his phone while Jill handled others). Ashley won Jill over that afternoon by building Apex's first-ever 18-person Live Team & Subcontractor Communication Roster. When Axel Barrientos stepped in to drive Sprints 1-3, he audited actual live jobs in LEAP (Hernandez and Mazur) to prove exactly where field photos were missing, and instituted the 15-Minute "Transfer of Brain" Handoff Call between the field inspector and desk estimator Felix before any Xactimate file is started.

05 · Before vs. After Operational Shift

What changed in the work.

Operational DimensionBefore EdgeOSAfter EdgeOS Install
Owner & Manager LoadIssa and Office Manager Jill were the bottleneck for every contractor payment, supplement question, and field photo handoff across 4 markets.Axel Barrientos coordinates LEAP CRM inspections, contractor payment packets, and supplement handoffs; Jill is relieved of manual photo-forwarding.
Workflow Execution3 of 4 field inspectors bypassed LEAP CRM; supplements stalled for 1 week due to missing measurements/photos.Draw.io Workflows validated against live LEAP jobs (Hernandez, Mazur) + Contractor Payment Playbook v0.2, Job Aid v0.1, and 15-Min "Transfer of Brain" Call.
Visibility & CadenceNo company-wide team roster; casual, unscheduled WhatsApp messages across 4 cities.Complete 18-Person Role Library & Roster (including Ariel, Jesús, Romeo, Tim, Felix, Jill) + structured weekly LEAP inspection cadence.

06 · In Their Own Words

"When I had a meeting that afternoon with Jill, the office manager, she said verbatim that Issa didn't tell her at all - she wasn't aware at all, and they didn't even have a live roster of communication, so I built one with Jill... Fulfillment has been prioritized as the primary constraint area due to Apex's operational dependence on Issa and Jill. Mapping and LEAP inspections (Hernandez and Mazur) identified gaps in field-information visibility, inconsistent documentation reaching estimating, and contractor payment coordination."
