01 · The "Before" Reality

The Tuesday-Morning Mess

Dante had generated $193,000 in his first 8 months, but $90,000 was trapped in 45+ day Accounts Receivable because insurance carriers refused to release mitigation payouts without complete daily moisture/drying logs and equipment counts. In the field, lead tech Julio hated Dash's clunky mobile app and only uploaded photos into Encircle - leaving Dry Log Completeness in Dash at 0%. Meanwhile, Dante was working in the field, answering phones, writing Xactimate estimates, and chasing adjusters himself.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

0% Dry-Log Compliance in Dash + $500-$700/Call Pay-Per-Call Bleed - field tech Julio was capturing job photos in Encircle while corporate required every moisture reading and dry log inside Dash (Cotality) (resulting in 0% of jobs having complete dry logs in Dash, delaying $90k in insurance collections), while Dante was getting billed $500-$700 per call by 33 Mile / Local PPC even when callers just wanted a $150 plumber.

Stop forcing a 2-man field crew to double-enter data on job sites. Have Operations Manager José Agreda act as the centralized Dash Compliance Coordinator - receiving field voice notes/photos via Telegram -> Microsoft Teams and entering 100% of moisture readings, equipment logs, and notes into Dash within 24 hours, then replacing Encircle with DocuSketch for direct 360° sync into Dash.

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Built the Encircle-to-Dash Coordinator Entry Playbook (complete with a side-by-side field label translation table mapping Encircle's field names to Dash's mandatory compliance tabs), wired a Telegram-to-Microsoft Teams voice/text automation for field tech Julio, and subsequently led the October 2026 platform migration from Encircle to DocuSketch (capturing an $800 hardware promo discount on the 360° camera kit and unlocking native Dash integration).

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

When José first tried to copy Julio's job data from Encircle into Dash, he hit a wall: Encircle and Dash used completely different terminology for rooms, affected materials, psychrometric readings, and dehumidifier/air-mover placement. José solved this by building a custom Side-by-Side Encircle-to-Dash Label Translation Table inside his Sprint 2 Playbook so any coordinator could translate field logs with zero guesswork. Then, in October, rather than clinging to the manual bridge forever, José and Dante evaluated DocuSketch, negotiated an $800 savings on the camera package, and migrated the field team so 360° room sketches and moisture logs flow straight into Dash.

05 · Before vs. After Operational Shift

What changed in the work.

Workflow Execution0% dry log completeness in Dash; disconnected Encircle photos vs. Dash corporate requirements.Encircle-to-Dash Playbook + Telegram->Teams voice intake + DocuSketch migration ($800 saved) pushing Dash Dry Log Completeness toward 100%.
Visibility & CadenceNo weekly scorecard; blind to cash vs. insurance job margins and AR aging.DryMedic Weekly Scorecard tracking Dash Dry Log Completeness % (0%->100% target), Cash Job Net Margin (20% target), and Monthly Collected Cash ($36,962.57 Sept baseline).

06 · In Their Own Words

"In the field they were using Encircle because Dash is really hard to use on a phone, so dry logs in Dash were basically at zero percent... I built the playbook with a table that matches every label in Encircle to the exact field in Dash, and set up an automation where Julio sends a voice note on Telegram and it posts the job info straight into Microsoft Teams for me to enter into Dash."

Defending Against $500-$700 Pay-Per-Call Lead Bleed (Inbound Call Qualification Playbook)

What was built
Authored the Inbound Call Qualification & PPC Vetting Playbook for 33 Mile and local pay-per-call campaigns, training José to answer with a deliberately generic greeting and rapid qualification questions in the first 30 seconds before the call crosses the $500-$700 per-call billing threshold on non-restoration plumbing calls.
Before
DryMedic was paying $500 to $700 per phone call on emergency water-damage pay-per-call networks. Homeowners who simply needed a $150 leaky toilet fixed were calling the number; if the person answering said "DryMedic Restoration" and stayed on the line diagnosing a plumbing repair, Dante got billed $500-$700 for a worthless lead.
Diagnosis
Have José intercept inbound lead calls using the Generic Greeting & 30-Second Disqualification Script so misrouted plumbing callers are politely redirected before triggering the $500-$700 PPC charge, and dispute invalid call charges immediately with recordings.
