01 · The "Before" Reality

The Tuesday-Morning Mess

Across a $12M affordable housing portfolio with 37 employees, annual tenant recertifications are the lifeblood of cash flow. If a property manager misses the statutory 120-day or 90-day recertification window, the housing authority can suspend the unit's subsidy payment. Before EdgeOS, property managers tracked recert deadlines on scattered spreadsheets and Microsoft Teams notes, causing last-minute compliance scrambles and delayed subsidy payouts.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

Statutory HUD / Subsidized Housing Annual Tenant Recertifications (which require mandatory notices at 150 days, 120 days, and 90 days prior to lease anniversary - where missing a deadline freezes government subsidy payments) and Tenant vs. Housing Authority Delinquency Chasing inside AppFolio.

Because 80-90% of Ventus RE runs inside AppFolio, Cole Kline, trainer Eugenia Garayzabal, and Operations Manager Andrea Delgado locked onto Annual Recertifications & Delinquency Collections in AppFolio as the highest-leverage workflow to centralize first - pulling notice generation and document chasing off overloaded on-site property managers.

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Mapped the Annual Tenant Recertification Workflow in Whimsical and built the step-by-step AppFolio Recertification & Compliance Playbook, governing statutory notice generation at 150 days, 120 days, and 90 days, tenant income/asset packet collection, and third-party verification before subsidy expiration.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

Ventus RE already had dozens of legacy SOP documents scattered across Microsoft Teams folders, so the team initially resisted creating "another set of documents." Andrea audited the existing Microsoft Teams SOPs and proved that they were text-heavy policy memos with zero visual process maps or AppFolio screen-by-screen click paths. She linked the existing Teams policies directly into the new visual EdgeOS Workflows and built visual AppFolio Playbooks for the exact steps that were failing (delinquency ledger audits and recert packet follow-up). Later, when Andrea transitioned out after Sprint 4, Edgar Arreaza used those exact AppFolio playbooks to step into the seat without disrupting the 37-person org.

06 · In Their Own Words

"We do have some things in Google Sheets as well. It's not a complete mess, but it could be better organized... The main three is AppFolio is probably 80 to 90% and then things in Teams and Google Sheets. The things in Teams are we have our SOPs in Teams... Current main constraint is the Recertification Backlog which we are working along with the team to get all recertifications complete, up to the point of having the lease executed in AppFolio."

Additional Sprint Workstream 01

Separating Tenant Delinquency from Housing-Authority Subsidy Delinquency in AppFolio

What was built
Built the AppFolio Delinquency & Collections Playbook, splitting AR follow-up into two distinct operational tracks: Track 1: Tenant Co-Pay Delinquency (automated SMS/email/notice sequence to residents) and Track 2: Housing Authority / HAP Subsidy Ledger Reconciliation (auditing unpaid agency portions caused by recert holds or inspection flags).
Before
On-site staff looked at total past-due balances in AppFolio without separating whether the unpaid balance was owed by the resident or held up by the housing agency - leading to wasted collection notices sent to tenants when the actual bottleneck was an unfiled agency form.
Diagnosis
Audit the AppFolio receivable ledger by payer type first, then trigger the exact Delinquency Playbook for either resident collections or agency HAP reconciliation.

Unifying a 37-Person Org Around the EdgeOS Role Library & Department Scorecards

What was built
Completed Sprint 3 (Role Library) and Sprint 4 (Scorecards) across Ventus RE's property management, compliance, leasing, and maintenance teams, defining clear ownership boundaries between on-site managers and centralized back-office support.

Additional Sprint Workstream 03

Zero-Downtime Operations Manager Handover (Andrea Delgado -> Edgar Arreaza)

What was built
Executed a structured handover in Sprint 5 from Andrea Delgado to Edgar Arreaza, utilizing the completed Sprint 1-4 AppFolio Workflows, Playbooks, Role Library, and Weekly Scorecards so Edgar could immediately assume daily AppFolio compliance and reporting duties.
