01 · The "Before" Reality

The Tuesday-Morning Mess

Before Marcela arrived, Remedy Claims was only logging contacts in GoHighLevel after they became signed clients - meaning warm prospects from storm events or referrals vanished if they didn't sign immediately. Furthermore, Jeromy's IT contractor had just undergone knee replacement surgery, leaving email backups, GHL nurture sequences, and the new RAM membership architecture half-built while Jeromy tried to close every deal and run Monday team meetings himself.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

Unlogged Pre-Client Leads & 100% Owner-Dependent Architecture - leads were only entered into GoHighLevel after they signed a contract (leaving zero visibility or nurture on prospects who didn't sign on the spot), every single close depended on Jeromy, and fulfillment across 4 distinct service lines (PA, Appraisal, RAM, Legal) lived inside only 2 basic workflows and Jeromy's head.

As Jeromy told Marcela on Day 1: "I'm not really wanting you to focus on the day-to-day nitty-gritty in the business kind of stuff. I need you to help me build the scaffolding and architecture of the new model and how we migrate and move all of these people into it." And for immediate lead leakage: stop waiting for complex GHL automations - have Lorena log 100% of incoming leads (name + email/phone forwarded by the team) into GoHighLevel the same day while Marcela wires the full multi-pipeline architecture.

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Between October 5 and October 9, 2026, Operations Manager Marcela Mejia interviewed Jeromy, Lorena, Destin, and Finance, mapped the current-state processes in Whimsical, merged Lead Acquisition + Sales into one unified front-end funnel in GoHighLevel (GHL), and architected a 4-Path Fulfillment Pipeline splitting active files into: 1. Path 1: Public Adjusting (PA) 2. Path 2: Insurance Appraisal 3. Path 3: Legal Escalation 4. Path 4: RAM (Pre-Catastrophe Retention & Ascension Membership) - linked as the automated back-end upsell and nurture sequence from every PA and Appraisal claim.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

Initially, Jeromy envisioned building complex automated GHL sequences before logging leads. During the October 7 workflow validation review, Marcela and coach Jimena Pineda pushed back - just as Jeromy had asked Marcela to do ("there's a part of your job that's pushing back like, 'Jeromy, that's just not going to work'"). They put premature GHL automation on hold, instituted same-day manual lead logging in GHL by Lorena so zero leads were lost, merged Lead Acquisition and Sales into a single clean workflow, and connected all four fulfillment pipelines (PA, Appraisal, RAM, Legal). Within weeks, Marcela also took over running Jeromy's Monday Morning Team Meeting, freeing Jeromy to launch an entirely new line of business.

05 · Before vs. After Operational Shift

What changed in the work.

Operational DimensionBefore EdgeOSAfter EdgeOS Install
Owner InvolvementJeromy ran Monday morning meetings, closed 100% of deals, and was blocked by an injured IT contractor on building out the RAM model.Marcela runs the Monday Morning Meeting and owns operational execution; Jeromy is freed up to launch a whole new line of business.
Workflow ExecutionOnly 2 basic workflows; leads were only tracked after signing a contract; tools were disconnected.Expanded from 2 workflows to a full set of integrated pipelines (Merged Lead/Sales + 4-Path Fulfillment: PA, Appraisal, RAM, Legal) with same-day GHL lead logging by Lorena.
Visibility & CadenceZero pre-client lead tracking; no systematic upsell bridge into the RAM membership program.Full pipeline visibility in GoHighLevel + weekly Monday leadership cadence run autonomously by Marcela.

06 · In Their Own Words

"I need you to kind of help me build the scaffolding and architecture of the new model and how we migrate and move all of these people into it... Because this is really kind of a senior role, Marcela. While you don't specifically have anybody underneath you, what your job really is is to take my vision and get it implemented into our system - and so there's a part of your job that's pushing back like, 'Jeromy, that's just not going to work.'"
Jeromy Leavelle (Owner, Remedy Claims - Onboarding Transcript, Oct 2, 2026)
"Everything with her is going incredibly well. She is working hard. She is doing everything. Having someone that is focused on operations and execution is more than I ever dreamed it would be. This ship is flying and floating and sailing and zooming better than it ever has. Please do not take her away from me."

Stopping Pre-Contract Lead Leakage in GoHighLevel

What was built
Instituted the Same-Day GoHighLevel Lead Logging Rule across Jeromy, Destin, and Lorena so every inbound inquiry, referral, or storm lead is captured in GHL on Day 1 rather than waiting until a contract is signed.

Handing Over the Monday Morning Leadership Meeting & Launching the RAM Ascension Funnel

What was built
Wired the RAM (Retention/Ascension Membership) workflow as the automated post-settlement upsell from both the Public Adjusting and Appraisal pipelines, while transitioning facilitation of the Monday Morning Team Meeting from Jeromy to Marcela.
