01 · The "Before" Reality

The Tuesday-Morning Mess

Alan was spending heavily on Google Ads and Thumbtack (noting that spending $140,000/month to get 100 jobs with zero profit margin is just "throwing money down the line"). When Operations Manager Isaac Arguello interviewed Marketing Lead Josh and Sales Lead Jasmine in Sprint 1, he uncovered a sharp drop in lead-to-inspection booking conversion - falling from 41% in September to 26% in October (and 20-22% on raw Google/Thumbtack leads) - driven by leads sitting unimported over the weekend until Monday morning and inconsistent phone qualification.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

Lead-to-Inspection Booking Conversion Drop (41% in September down to 26% in October) caused by weekend lead-import gaps, slow speed-to-lead, and unqualified appointments eating up field rep capacity while burning $140k in ad spend.

Fix Speed-to-Lead & Weekend Lead Import before touching downstream production SOPs. As Alan put it on onboarding: "You could implement all the systems that you want, but if there's no jobs, if there's no sales, if there's no money, then no one has a job."

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Mapped the three highest-priority workflows in Whimsical - Lead Acquisition (whimsical.com/GM4Mph66Bgya78tshYTgCY), Sales (whimsical.com/gxKRAj8b8LrkLsC1UMGQC), and Billing & Collections (whimsical.com/JK1hyZWtg1S8q8TvS8LxJq) - alongside three companion Playbook Registers, and built the V3 Lead Qualification & Booking Playbook with Josh and Jasmine.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

During Sprint 1 mapping, Isaac discovered that Josh's reported 41%->26% conversion metric and the raw Google/Thumbtack 20-22% numbers were using different denominators, and trying to map every granular marketing ad-channel setting into the main Whimsical chart was stalling the Sales handoff fix. Isaac intentionally kept the top-level Whimsical diagrams clean and readable, split detailed operating rules into 3 Process Companion & Playbook Registers (PDAt8gBLvp7k3fcNo1Dz6u, BxwTWNVFUowW6RZkjsSY3K, Y5bBRofqiHasgnVXoBx3D5), and scheduled weekly 1-on-1 dashboard reviews with each department owner (Jasmine, Josh, Genesis/Mitch, Sam/Ruy).

06 · In Their Own Words

"You could implement all the systems that you want, but if there's no jobs, if there's no sales, if there's no money, then no one has a job, no one has money, no one has anything. So in the next 30 days it's conversion of sales... Because you could get 100 jobs this month, but if it costs you $140 grand to do that and there's no profit in it, we're just throwing money down the line."

Resolving the Genesis -> Mitch Collections Boundary & Sam -> Ruy Claim Follow-Up Handoff

What was built
Mapped the Billing & Collections Workflow (whimsical.com/JK1hyZWtg1S8q8TvS8LxJq) and Sales-to-Claims Handoff, defining exact responsibility boundaries between Genesis and Mitch on multi-platform payment reconciliation and between Sam and Ruy on estimate QA and claim follow-up.
Before
Field documentation was arriving incomplete for estimate writing, and collections fell into a gray zone between Genesis and Mitch across multiple payment platforms.
Diagnosis
Define a hard QA gate on field documentation before estimate creation and assign single-owner accountability for every collections stage.
