01 · The "Before" Reality

The Tuesday-Morning Mess

Operating in high-overhead Southern California environmental/crime-scene remediation, Stacy had previously hired a high-level consultant who built a complex HubSpot CRM setup that she felt cost her $1M and locked her out of her own system ("The guy who set it up for me built himself so ingrained in that I couldn't get him out"). Meanwhile, her longest-tenured employee had become a "random jack of all trades" called the Accounts Manager - doing invoices, running payroll, calling 5 estimate leads when Stacy was backed up, and even hiring technicians on the fly.

02 · Single Constraint Diagnosis

Primary Constraint Locked In

"HubSpot Trauma" ($1M perceived loss from over-engineered consultant lock-in) + "Jack-of-All-Trades" Accounts Manager Bottleneck (one key employee simultaneously handling sales calls, invoicing, payroll, and technician hiring because Stacy couldn't get to estimates) + 30-Minute Emergency Truck Departure & Field Photo Compliance.

Keep 100% of workflows, playbooks, and AI prompts inside Stacy's own company-owned Google Drive and HQ Calendar/Square stack (zero vendor lock-in), and systematically pull outbound follow-ups, invoicing prep, and technician onboarding off the overloaded Accounts Manager.

03 · What Was Built in the Sprints

Specificity, Workflows & Playbooks

Mapped the real-world Emergency Biohazard/Water Intake, Dispatch & Invoicing Workflows (Sprint 1), built the 30-Minute Truck Loadout, Pre-Work Photo & Square Invoicing Playbooks (Sprint 2), and separated the overloaded "Accounts Manager" duties inside the Sprint 3 Role Library with Operations Manager Marcos Rosales.

04 · Real Rollout Friction & Course-Correction

How the System Held Up in Real Life

Because Stacy had been burned by the prior HubSpot consultant, she openly pushed back on Day 1 against using external AI accounts she didn't own ("I don't really want to do the Claude through you"). Furthermore, the account went through two Operations Manager transitions (Karolina Rodriguez -> Santiago Quintero -> Marcos Rosales). Because every Sprint 1 map and Sprint 2 playbook was saved directly inside Stacy's own workspace, Marcos Rosales stepped in seamlessly in August, finalized the field & office Playbooks, and structured the Role Library so Stacy retained 100% ownership of every asset.

05 · Before vs. After Operational Shift

What changed in the work.

Operational DimensionBefore EdgeOSAfter EdgeOS Install
Owner & Manager LoadStacy was backed up on estimates; her "Accounts Manager" was juggling sales, Square invoicing, payroll, and tech hiring all at once.Role Library separates Sales/SDR follow-up, Dispatch/HQ Calendar, and Invoicing/Admin; Marcos supports daily execution.
Workflow ExecutionBurned by a complex HubSpot build nobody could use; field techs skipped pre-work photos or delayed truck rollouts.Practical, owner-controlled Playbooks enforcing 30-minute truck departure, mandatory Before/After photos, and Square invoicing.
Visibility & CadenceBrand confusion between Bio-Clean / Bio SoCal on contracts and untracked lead follow-ups.Clear intake scripts, contract verification, and pipeline tracking owned 100% inside Stacy's workspace.

06 · In Their Own Words

"We used to have a CRM called HubSpot, which I hate - I hated it so much, I felt like it lost me like a million dollars. The guy who set it up for me built himself so ingrained in that I couldn't get him out... And my guy, I taught him how to do invoices and then I taught him how to do payroll and now he's literally just like some random jack of all trades. We just call him the accounts manager - he handles some of sales for me, he does all the invoicing, he runs payroll, and right now today he's hiring technicians for me because I don't have time."

Enforcing the 30-Minute Emergency Biohazard Truck Loadout & Field Photo Playbook

What was built
Built the Field Technician Dispatch & On-Site Documentation Playbook, standardizing the 30-minute emergency loadout window on HQ Calendar, mandatory pre-remediation photo capture, signed contract logo verification (Bio-Clean vs. Bio SoCal), and immediate Square deposit/invoice link generation.
